Does anyone know if you can get the cylinder heads off without removing the motor from the frame. its an 81 XS, if it matters.

It doesn't matter. No, the engine needs to be out of the frame to get the head off. That's why it's best to do all that needs doing while in there - new rings, valve guide seals, cam chain, front cam chain guide, etc.
